Impact Intelligence

What is Impact Intelligence?

Impact Intelligence is the practice of proving whether an organizational investment changed work and created business value. It turns complex change into decision-ready evidence while keeping uncertainty and limitations visible. Business intelligence became the system of record for operational data. Impact Intelligence is the system of record for outcome evidence.

Why Impact Intelligence, why now

Organizations are committing more money to transformation than ever, and proving less about what it achieved. In a 2025 Andreessen Horowitz survey of 100 enterprise CIOs, respondents expected AI budgets to grow by about 75 percent on average. In McKinsey’s State of AI research from 2025, 88 percent of organizations reported regular AI use in at least one business function, while 39 percent reported enterprise-level EBIT impact. Deloitte’s State of AI in the Enterprise 2026 study of 3,235 leaders found that two thirds of organizations report productivity gains from AI, while 20 percent report revenue growth, against 74 percent that hope for it.

The gap between spending and evidence is not a reporting problem. It is a missing discipline. Impact Intelligence is that discipline.

Often the evidence already exists in the organization's own systems. Impact Intelligence is the discipline that turns it into proof.

What Impact Intelligence is not

  • Business intelligence

Visualizes data that already exists. The open question is whether work and results actually changed.

  • Surveys and feedback

Capture how people experience the change. The open question is what that change is worth.

  • Digital adoption analytics

Measures how software is used. The open question is what changed beyond the application.

  • Project reporting

Shows milestones and go-lives. The open question is whether the investment created value.

The three questions Impact Intelligence answers

Every transformation decision eventually rests on three questions. What changed? For whom? And with what level of confidence? When these questions have defensible answers, the organization can scale, renew, redesign, or stop with evidence instead of impressions. When they do not, the decision is made anyway, just without ground under it.

Who needs Impact Intelligence

Any organization that invests in change and must defend the outcome: asset-intensive and operational organizations making business-critical AI and technology investments, consultancies and training providers who need to demonstrate outcomes to clients, and funders and impact organizations accountable for results.
